DealerInt captures overrides and reasons at the point of decision. Without a clear operating system, that data sits in a dashboard. This playbook defines who looks at what, when, and what they do next—so you get ROI, not just reports.
DealerInt 4-step system
Install → Capture → Review → Act. Repeat.
1. Install
Chrome extension on DMS machines. Allowed domains only. No workflow change for staff.
2. Capture
Overrides, approvals, and reason codes captured in real time. Extension syncs to your store.
3. Review
Dashboard shows money at risk, top actions, prevented loss, and peer rank. GM and Owner see the same numbers.
4. Act
Fix risks, lock policy, train on reason codes. Reports feed monthly executive and board discussions.
First 7 days setup
Get to first insight and first report without overloading the team.
- Day 1: Sign up, create store, complete onboarding (profile, systems, store). Create one install invite link.
- Day 2: Install extension on 2–3 key machines (e.g. desk manager, F&I). Paste store token; confirm allowed domains.
- Day 3: Staff work as usual. Verify at least one override or approval is captured and appears in the dashboard.
- Day 4: GM or Owner logs in, reviews Profit Command Center (money saved, at risk, top actions). No action required yet—observe.
- Day 5: Generate first report (daily or trial). Confirm department breakdown and early loss signals.
- Day 6: Share install link with remaining desk/F&I. Aim for full coverage on deal-closing machines.
- Day 7: First weekly check: open Fix Risks and Decisions. Assign one owner for 'top action' review.
Daily workflow (GM, F&I, Sales, Owner)
Who does what, every day.
GM
- Open dashboard once (e.g. start of day). Check situation banner: at risk vs all clear.
- Review top 3 actions. Escalate or resolve one.
- Optional: skim Decisions list for open overrides that need approval or closure.
F&I
- No dashboard required. Work in DMS as usual.
- When override or approval happens, extension captures it; reason modal appears when required.
- If GM flags a deal, respond in DealerInt or in person.
Sales / Desk
- No dashboard required. Use DMS; extension runs in background.
- Enter reason when override or approval is captured.
- Check with manager if policy is unclear.
Owner
- Optional daily: 2-minute dashboard check (money saved, at risk, net gain).
- Weekly and monthly cadence (below) matter more than daily for ownership.
Weekly management system
15–30 minutes. Same day every week.
- Review Fix Risks: open items from the past 7 days. Close or assign.
- Decisions: any override without resolution? Add note or mark resolved.
- Generate weekly report (if available). Compare volume by department to prior week.
- One policy tweak: e.g. raise/lower discount limit, add a reason code, or reinforce training on one code.
Monthly executive system
Board-ready numbers and ROI.
Dashboard metrics
Protected capital (money saved), at risk, net gain, peer rank, ROI %. Use these in ownership or GM meetings.
Reports & export
Generate monthly or trial report. Export CSV/JSON. Use in board deck or monthly ops review. Confidence level (high/medium/low) is shown on reports.

- Department deep-dives: Filter decisions and reports by F&I, Sales, Service. Spot patterns (e.g. one reason code dominating).
- Recovery and prevented loss: Track which overrides were prevented vs lost. Tune policy and training by outcome.
- Custom reason codes: If your store uses override_reasons_custom, align codes to monthly review so reports match how you think.

Common failure patterns

Dashboard never opened
Block 5 minutes daily for GM or designate. Tie to existing stand-up or open.
Extension not on key machines
Install on every machine that closes deals or approves overrides. Use one invite link per store.
Reasons skipped or generic
Require reason codes; train on 'Other' only when necessary with a short note. Review reasons in weekly cadence.
No weekly cadence
Same day every week. Put Fix Risks and Decisions on the agenda.
Reports not used in meetings
Attach one report to monthly ops or board. One slide: protected capital, at risk, one action.
Policy not updated

Each store has its own dashboard and reports. Owner logs into each (or uses admin/founder view if configured). Monthly: compare money saved and at risk across stores. Use benchmarks to set store-level targets. No shared data between stores; each store sees only its own data.
